Programme Overview

Based on Richard Kelly’s The Nature of Business Transformation: A Swarm Intelligent Approach to Reinventing Organisations (2022).


This eight-module programme supports leaders and change agents in transforming their organisation into a swarm-based business superorganism. Grounded in swarm intelligence, systems thinking, and organisational design, the programme combines theory with applied practice to enable adaptive, decentralised, and resilient forms of organising.


Participants receive a copy of Richard Kelly’s The Nature of Business Transformation: A Swarm Intelligent Approach to Reinventing Organisations (2022) and will engage in guided reading, reflective assignments, applied practice, and one-to-one coaching sessions with Richard Kelly.

Programme Structure

Module 1: Introducing the Swarm Organisation

This opening module introduces the history, principles, and value of swarm organisations and business superorganisms. Drawing on examples from nature and contemporary organisations, participants explore how decentralised systems generate intelligence, adaptability, and resilience.

Module 2: Setting a Clear Vision

This module consists of a one-to-one coaching session with Richard Kelly. Together, participants refine their consultation document and co-create a clear organisational vision grounded in collective decision-making and swarm principles.

Outcome
  • Clarify the organisational vision for swarm adoption
  • Align swarm principles to the organisation’s specific context

Module 3: Swarm Transformation Draft Milestones and Timeline

This module translates vision into action by introducing three progressive stages of swarm transformation that form the building blocks of a swart transformation timeline: Swarm 1.0, Swarm 2.0, and Swarm 3.0. Participants identify key milestones and assess their organisation’s current position.

Module 4: Swarm 1.0 – Developing a Local Swarm Strategy

This module focuses on establishing a local, human-centred swarm community within a defined context (e.g. a team, function, or local unit). Inspired by natural swarm intelligence, participants learn how to enable collective sensemaking, emergent problem-solving, and consensus without hierarchy or formal leadership.

  • Explain core principles of swarm intelligence
  • Design and launch a Swarm 1.0 initiative
  • Identify key swarm roles and establish a Local Intelligence Network (LIN)
  • Apply a five-stage swarm facilitation process

Module 5: Swarm 2.0 – Developing a Swarm Business Intelligence Network

This module explores how multiple local swarms scale into a networked system operating alongside traditional structures. Participants learn how to embed swarm practices across a defined percentage of the organisation.

  • Understand the cultural enablers and constraints of swarm adoption
  • Design and launch a Swarm 2.0 initiative
  • Establish a Business Intelligence Network (BIN)
  • Apply the Honeycomb Structure and Accelerated Change principles
  • Reflect on the role of digital transformation


Module 6: Swarm 3.0 – Developing the Business Superorganism

This module examines Swarm 3.0 as a fully networked, self-organising organisation augmented by data, AI, and emerging technologies. Swarm 3.0 is framed as an adaptive enterprise beyond fixed structures, central headquarters, and traditional management roles.

Outcome

  • Analyse system-level implications for design, governance, workflow, and resourcing
  • Apply the four-step transition model from Swarm 2.0 to Swarm 3.0
  • Diagnose organisational readiness for large-scale swarm adoption
  • Design integrated digital, design, and people interventions
  • Translate Swarm 3.0 principles into practical organisational action


Module 7: Cultivating System Leadership

This module focuses on system leadership as a critical enabler of swarm organisations. Participants explore how leadership shifts from control to stewardship, mentorship, and system enablement, and how system leadership can be developed across all levels of swarm maturity.

  • Learn how to embed system leadership at each stage of swarm adoption


Module 8: Final Coaching Session – Swarm Adoption Timeline Review

The programme concludes with a final coaching session with Richard Kelly (one-to-one or group, via Microsoft Teams). This session reviews the swarm adoption timeline, identifies gaps, and aligns next steps.
